-->You might want to get with a local Cisco Partner who can get more details about your environment and discuss best practices. It might cost you some money, but save you headaches. Hands on upgrade experience counts for a lot.  You can mess up a lot of things but you take down  the telephones and your manager and everyone else might not  be too happy. There are a lot of considerations not just the phone load.   Other option would be to do a BARS backup/restore in VMWare and lab test your project plan. If is it true, before start CUCM upgrade procedure,  I'll need to setup a separate TFTP server, and I'll need to upload to it all latest phone firmare files..

So for me is too much time expensive, and I think it will unnecessary.

Are they telling you to upgrade to the latest firmware supported on CCM 4.2.3 or to upgrade to a CUCM 8.5 firmware?

Alessandro -

When you upgrade from CCM 4.2.3 to CUCM 8.5, you'll for sure need to update the firmware in your phones.  The updated TFTP server should address this for you once your phones register for the first time with the newer CUCM cluster.

What model of phones do you currently have?  

I don't understand your concern about cost concerning phone firmware.
