This is how we did it, except we went group by group instead of building. Groups could be spread over different building, I know this is a little more time consuming but it stopped people from complaining.

We did over 3500, we are just left with small outlying agencies....

Depends on man power, time lines, budget, and hardware.

my order of operations would be upgrade CM / hardware.

integrate Exchange UM

upgrade switching / routing infrastructure

deploy phones. Building by building or floor by floor.  depending on current configuration and how much you want to spend on updating dial plans on your PBX(s) doing the phones quickly may be your best bet.

Our CFO finally agreed to fund our IP Telephony project to decommission our old PBX and replace 3,500 legacy phones with IP phones. I've been working on the justification for more than two years.

I would like to know if any of you would know where I can find or have a deployment plan to rollout a project like that.

I already have about 1,800 IP phones on our current cluster. Our MCS servers are old and must be replaced (with Cisco UCS servers) and will be upgrading from 7.1 to 8.6 at the same time. We're replacing all our network switches with PoE switches and putting all voicemail on Microsoft Unified Messaging.

I just want to make sure that the rollout goes well since all of Upper Management (CIO, CFO and CEO) will be keeping track of the progress and know if things go very bad.

I'm looking for any info on the planning, deployment and support. By the way, we will be getting some professional services by our Cisco gold partner but I still need to make sure I have everything covered.
